Fresh Air Deflector Door Seal Deteriorated

The foam gasket on the front side of the fresh air deflector door is dirty. If you are sitting in the passenger seat, this "vent" is below the glove compartment and near your right shin. The foam gasket is dry, brittle and has 19 years of crud soaked in it. Any ideas how to replace? I dont want to take apart the unit so I cut two of the slats (the ones nearest the outside). I used a toothbrush to try to remove the foam but it is too dry and cracked. Any thoughts?
